How do people listen wrong?

We’re taught how to listen for content. As children, we’re taught to listen to obey, to gather information. But we’re never taught how to listen to people into existence.

We’re not taught how to listen to emotions rather than words.

What happens is we listen from an “I-centered” perspective—what do I need to take away from what you’re saying? Instead of listening to make you feel heard and validated.

And that’s just not a skill most people have.

[05:00] The Real Reason Arguments Escalate

How do we set aside our egos?

Doug Noll (guest):
I call it the ego tax. We pay the ego tax whenever we feel the need to be right.

All arguments are a cry to be heard.

Arguments escalate because each side is trying to get the other person to listen. It’s like tectonic plates pushing against each other until there’s an explosion.

The way to stop it is simple:
Temporarily give up your need to be heard… and listen to the other person’s emotions.

When you name someone’s emotions—
“You’re angry. You’re frustrated. You feel disrespected…”

Something powerful happens.

It calms the emotional centers of the brain (the amygdala) and activates the part responsible for emotional regulation.

This happens automatically in every human brain.

That’s the power of empathy leadership.

[09:30] Why We Fear Emotions (And How It Blocks Leadership)

Doug Noll (guest):
We’ve been conditioned for thousands of years to believe emotions are bad. That they make us weak.

From childhood, we’re told:
“You’re fine.”
“Stop crying.”
“Be strong.”

So we learn that emotions are unsafe.

And by age 6 to 8, most children believe the world is emotionally unsafe—and they shut down.

When emotional development is shut down, we never build an emotional vocabulary.

That leads to:

  • Low emotional intelligence
  • High reactivity
  • Discomfort with other people’s emotions

And this pattern repeats generation after generation.

The good news is this:

Your brain is plastic. You can learn these skills at any stage of life.

And when you do, it changes everything.

[17:40] A Story That Proves Empathy Leadership Works

I worked with a woman in prison who hadn’t heard from her son in 18 years.

She wrote him a letter—not explaining herself—but naming all the emotions he must have felt:

Anger.
Abandonment.
Shame.
Grief.

For the first time in 18 years… he wrote back.

At the end of the letter, he said:

“Mom, I love you.”

That’s the power of empathy leadership.

How does this apply in business?

Doug Noll (guest):
It’s no different than prisons.

Empathy is the single most important leadership skill.

But 70% of CEOs think empathy makes them weak.

At the same time, research shows empathy is the #1 predictor of leadership success.

That’s the paradox.

Empathy is not feeling what others feel.

Empathy is the ability to read and name another person’s emotional experience.

That’s what creates connection.

People calm down.
They think more clearly.
They become productive again.

That’s how you create psychological safety.

When you label a child’s emotions:

They feel safe.
They open up.

And eventually, they start labeling your emotions too.
